How hardware founders and product teams read a category before committing to design expenditure

Before committing to industrial design expenditure — tooling deposits, engineering time, prototype runs — there is a prior question: does this category opportunity hold up when you cross-check the evidence? The Category Contradiction Screen is a structured method for running that cross-check. It looks at four observable evidence types and surfaces whether they are pointing in the same direction, in different directions, or whether one or more are missing. The output is a reading of the evidence — not a verdict on whether to proceed.

Why visible demand data is not enough

A category can show strong demand signals and still be structurally fragile. BSR velocity tells you how fast inventory is depleting — it does not tell you who controls the supply chain, how concentrated the factories are, whether lead times are stable or disrupted, or how exposed the category is to tariff or port-routing changes. A fast-moving category with a single dominant factory and irregular cadence carries a different risk profile than one with distributed supply and consistent replenishment. Visible demand data captures the top of the picture. The screen checks the rest.

Demand — BSR velocity. What it measures: how fast inventory is being depleted across tracked products. An accelerating or stable depletion pattern across multiple products suggests the category is actively consuming supply. A decelerating or volatile pattern suggests demand is softening or supply is outpacing it.

Availability — stock and restock patterns. What it measures: whether products in the category go out of stock, and whether those stockout events correlate with velocity peaks. Frequent stockouts alongside strong depletion signal constrained supply — products are selling before they can be restocked. Absent stockouts with weak velocity may signal the category is oversupplied.

Supplier evidence — concentration and cadence. What it measures: how concentrated supply is around a small number of factories, and how regularly they ship. High concentration means a few factories account for most of the category's import volume. Consistent cadence signals predictable replenishment; irregular cadence signals sourcing stress. This lens is the one most often absent from standard category research tools.

Import flow — shipment timing and volume. What it measures: whether the physical flow of goods tracks the demand signal. When shipment volume peaks precede velocity peaks by a predictable window — often 45–60 days for appliance categories — the supply chain is functioning in a legible way. When they diverge — shipments rising while depletion is decelerating, or shipments falling while stockouts are increasing — something is breaking the expected relationship.

Reading the evidence: three states

Aligned. All four lenses are pointing in a consistent direction. Depletion is active; availability is periodically constrained; supplier cadence is regular; import flows track demand within a predictable lag. A category where the evidence is aligned is one you can read. The picture may still be difficult — high supplier concentration is a structural factor regardless of alignment — but the signals are legible.

Contradictory. Two or more lenses are pointing in opposite directions. Common patterns: strong velocity but declining import flows over multiple quarters. Or: high supplier cadence but no stockouts — supply is flowing but not being drawn down. Contradictory evidence does not mean the category is a bad bet. It means there is something about the category structure you do not yet understand. The appropriate response is to find out what it is, not to stop the research.

Incomplete. One or more lenses are missing or too thin to read. A recently-launched product class, a category with sparse import data, or a product where BSR tracking is too short to establish a depletion pattern. Incomplete evidence is not negative evidence. It means the screen cannot be run fully. The appropriate response is to identify which lens is missing and what it would take to fill it.

What aligned, contradictory, and incomplete look like in practice

Imagine a mid-tier kitchen appliance category a hardware team is evaluating before committing to industrial design. Here is how the four lenses might read:

  • Demand: roughly 38% of tracked products in an accelerating depletion pattern, 41% stable, 21% decelerating. Mixed — not strongly directional.
  • Availability: three of the top-ten sellers went out of stock in the past 60 days, each time near their velocity peak. Constrained at the top.
  • Supplier evidence: two factories account for roughly 60% of import volume. Moderate-high concentration. Cadence consistent across four quarters.
  • Import flow: shipment peaks preceding velocity peaks by approximately 55 days — within the expected window.

Reading this: three lenses align (availability stress, predictable import timing, consistent supplier cadence). The demand picture is mixed. This is a partially-aligned read. The supply chain appears functional, but demand directionality is unclear. The evidence warrants more observation time on the demand lens before the picture is legible. Not a proceed-or-stop call — a more-data-needed call.
